The ESOP Advantage: Why Employee Owned Service Means Fewer 2 a.m. Surprises

by | Oct 20, 2026 | Blog Posts

Equipment doesn’t pick a convenient time to fail. It trips at 2 a.m. on a holiday weekend, and what happens next depends on who picks up the phone and what they have riding on it.

What a 2 a.m. Alarm Really Tests

Picture a night like this. A chiller trips offline in a building that has to stay cool. The alarm reaches the service line, and somebody has to decide whether it is a simple reset, a call to the on call technician, or the start of a long night.

A good contractor works the ticket. We want our people to ask a second question: what has to change so this doesn’t happen again? That difference rarely shows up in a proposal. It shows up at 2 a.m.

What Employee Ownership Actually Means

HBT has been 100% employee owned since 2016, and this year we crossed the 10 year mark. Everyone who works here owns part of the company through an ESOP, an employee stock ownership plan. There are no outside investors, no private equity firm, and no pressure to hit a quarterly number or sell the company. HBT stays independent.

Ownership is real money, too. Last year, about 12% of each employee’s pay was added to their ESOP account in company stock. When the company does well, the people doing the work share in it.

“When something goes wrong at two in the morning, our people aren’t thinking about a ticket. They’re thinking about the building, right? They own part of this company, so your problem is their problem.”

Why It Shows Up in Your Service

The research points the same direction. According to the Rutgers Shares Lab (2024), as summarized by the National Center for Employee Ownership, employee owners were laid off at a rate of 1.9% compared with 5.1% for non owners, and their median job tenure was 9 years compared with 6. Correlation is not causation, since strong companies may be more likely to become ESOPs, but the pattern makes sense. When people stay, they learn your building.

Here is what that means for you:

  • Your service history lives in people as well as work orders. Longer tenure means the technician at your door has context on your system.
  • Root cause fixes. People who share in the outcome care whether the alarm comes back next week.
  • Decisions stay close to the customer. With no outside investors, choices get made by people who answer to the facilities they serve, not to a sale date.

Five Questions to Ask Any Controls Contractor

  1. Who owns the company, and what happens to your service if it is sold?
  2. Who answers after hours, and how quickly do they call back?
  3. How long have your technicians been with the company?
  4. Will the same people support my building next year?
  5. When an alarm keeps repeating, who owns finding the root cause?

How HBT Approaches Service

We are a technology agnostic integrator, so we support the platforms a facility already has instead of locking it into one brand, as we explained in our post on open vs proprietary BAS. Our building automation services include 24/7 service lines for the nights nobody plans for. Pair that with ownership and you get a team that wants your system running well for the next 20 years instead of the next quarter. If you want to see how that works in your building, a complimentary facility audit is a good place to start.

FAQ

What is an ESOP?

An employee stock ownership plan is a retirement benefit in which a company holds shares on behalf of its employees. The National Center for Employee Ownership counted 6,609 ESOPs covering 15.1 million participants in the U.S. in 2023.

Does an employee owned contractor give better service?

There is no guarantee, so judge by evidence: response times, references, and how long technicians stay. Research links employee ownership to lower layoffs and longer job tenure, which helps service continuity.

Is HBT employee owned?

Yes. HBT has been 100% employee owned through an ESOP since 2016, with no outside investors.

What should I ask a BAS contractor about after hours service?

Ask who answers the call, how fast they respond, how long their technicians have been with the company, and who owns finding the root cause when an alarm repeats.
